Plan a Black Friday creator campaign from operational deadlines

Build a Black Friday creator campaign calendar around stock, offer approval, sample delivery, content revisions and checkout tests, with an owner for each.

Separate paths of product samples, offer approval and checkout testing converge before a creator promotion can launch.

A Black Friday creator campaign can launch when the merchant has approved sellable inventory, the offer, fulfillment promises, creator content and a tested purchase path. Work backward from the first public promotion, giving each dependency an owner and a latest acceptable completion date. If a dependency misses that date, change the scope or timing before creators publish.

A Black Friday influencer campaign timeline should reflect your sample delivery times, creator production needs and store operations. Modash's holiday planning article covers recruitment, briefing, approvals and live logistics in a thirteen-week sequence. The calendar below uses dependency deadlines instead. Its dates are a hypothetical planning example, not platform rules or universal lead times.

Define the launch that everything works toward

Call the first public promotion T. Record its date, time and time zone. If creators announce early access before Black Friday, that announcement is T. Also record the offer's start and end, including who can redeem it during each period.

Separate three shipping dates:

  • The date samples must reach creators for the planned content.
  • The date customer stock must be received, checked and available to sell.
  • The customer order cutoff for any stated dispatch or arrival promise.

These dates answer different questions. A sample arriving on time does not prove that customer orders can ship. Likewise, a carrier pickup schedule alone does not prove a delivery date for every destination.

Have the operations owner approve the shipment wording before it enters a brief. For U.S. sales, the FTC's prompt-delivery guidance says sellers need a reasonable basis for advertised shipment timing. Missing that promise creates customer-notice and cancellation/refund obligations. Treat this as a scheduling constraint; obtain market-specific advice for the full compliance process.

Build the calendar from the longest dependency

Ask each owner how long their task needs, what must arrive first, and how much recovery time they need. Use working days where people or warehouses do not operate daily. The example below uses calendar days only because its hypothetical owners have agreed to those dates.

Recruitment must start early enough to meet T-26. A creator who needs longer product use or production time needs an earlier sample deadline. Supplier lead times may push the first two rows much further back.

The sample path explains the arithmetic. Seven days of delivery time before T-14 requires dispatch by T-21. Five days for preparation and dispatch recovery means agreements and briefs must be ready by T-26. Seven days after receipt allows product use and filming before the T-7 draft. Three more days allow review and revision before T-4.

Those allowances are hypothetical. Ask creators to confirm them rather than imposing them after booking. If samples arrive at T-10, the original seven-day production allowance no longer fits. Move the post, narrow the agreed deliverable or use a creator who already has the product. Do not ask someone to imply experience they have not had. The FTC's influencer guidance explicitly addresses that boundary.

Freeze the facts before recording the offer

At T-28, create one approved offer record. Include the product variants, discount amount, minimum spend, excluded products, eligible customers, markets, start and end times, and whether other promotions can combine with it. Name the person who can change each field.

Finance should approve the proposed customer price with fulfillment costs and creator compensation included. Use the unit-economics decision guide if the discount still lacks an approved financial basis.

Keep stock evidence separate from the offer record, with a dated link between them. Warehouse totals can overstate what is sellable. Shopify's inventory guidance distinguishes unavailable inventory, including damaged items, quality-control stock and reserves, from inventory available for sale.

For example, a hypothetical merchant has 800 units on hand. Of those, 100 await inspection and 50 are held as safety stock. Assume no units are committed to existing orders and no other stock is unavailable. That leaves 650 available units as a starting point for planning. They are not all automatically allocated to creator traffic; expected demand outside the creator campaign and other planned promotions also need stock.

Attach the merchant's current specifications and instructions to the brief. This calendar makes no claims about a named product. For your campaign, the product owner must supply the evidence for dimensions, materials, compatibility or performance statements before creators record them.

Paid or gifted relationships also affect the creative schedule. For U.S.-facing endorsements, FTC guidance calls for clear disclosure with the endorsement, including inside a video. Review that placement in the draft, while there is still time to edit.

Reserve time for a failed checkout test

Schedule testing after the offer is configured and before the final release decision. A test on an earlier discount version does not approve a later one.

On Shopify, discount combinations depend on configuration and eligibility. Each discount's settings must permit the relevant combination. Test the creator code with the seasonal promotion, eligible and excluded products, and the intended destination regions. Record the expected total before testing so a different checkout price is visible as a defect.

Give one person responsibility for the full mobile creator-offer checkout test. The holiday calendar only needs its completion date, result and unresolved issues.

Shopify says test orders can check checkout, inventory, shipping, notifications and taxes. It also warns that customers cannot place live orders while payment providers are in test mode. Coordinate any test-mode window with the store owner. Simulated orders do not appear in payouts or reports, so they cannot by themselves prove sales reporting works.

A failed T-2 test needs a repair owner and a retest deadline before T-1. If the intended price or shipping option remains wrong, hold the affected promotion.

Release posts against current conditions

Do not inherit a fixed daily publishing cap from another campaign. Choose the schedule from available stock, order-handling capacity, creator availability and how fast the team can respond. This is an operational recommendation, not a platform publishing limit.

At T-1, the campaign lead asks each owner for a dated confirmation. During the sale, repeat the stock and fulfillment review before later publishing groups. A product that passed yesterday may need a hold today.

Agree with creators in advance how to communicate a hold, revised time or approved substitute. Name one contact who can authorize the change. Use the stockout planning guide to define the substitute and pause procedure without improvising new product claims during the sale.

Start by writing T and the customer shipment promise at the top of your calendar. Then ask fulfillment and the creator manager for their latest safe handoff dates. Book the remaining work around those answers.
